Sometime before the movie starts, Shang was a soldier (possibly a lieutenant) serving under his father, General Li. But, when his father takes his troops to fight of Shan Yu, Shang is promoted to Captain and assigned to train the conscripts. But, Chi Fu, a member of the Emperor's counsel who doesn't appear to like Shang, is assigned to watch over him - and he is the one who will decide when the troops are ready.

And when Shang walks out of his tent, he discovers complete chaos. His father wishes him good luck, and rides off, leaving Shang to deal with the disaster. He immediately takes control, asking who was responsible. Everyone points at Mulan - who, after a very awkward exchange, declares her name to be "Ping." Shang orders everyone to pick up all the grains of rice that were split, and tells them to be up early for training the next morning.

The next day, training begins. Yao, one of the conscripts, talks back to Shang - so he fires an arrow to the top of a pole. He tells Yow to retrieve it - but with two giant medals attached to his arms. He says both discipline and strength are needed to get to the arrow. Yao fails.

Over the coming months, Shane managed to train up most of the warriors. However, Ping is a disappointment who fails at ever task Shang sets - and so Shang tells Ping to go home. But, to Shang's surprise, Ping then retrieves the arrow, by using his intelligence. He allows Ping to stay, and finishes training everyone - including Ping - into soldiers.

Now, after almost two years of training, Shang beleives his troops are ready. However, Chi Fu does not - he says both he and his troops are not fit for battle. Chi Fu says his troops will never see battle, once the Emperor reads his report. Chi Fu dismisses him, and he leaves the tent. As he does, he runs into Ping. Ping tries to cheer him up, but it doesn't work.

But after urgest news from (what they believe is) the General, it turns out the troops are needed, and Shang and the conscripts move out. But when they arrive at the battlefield, they find complete distruction. He wonders why his father wasn't there - but it turns out he was. General Li and his army all died in the battle. Shang takes a moment to place his father's sword in the snow and say a prayer, before ordering his troops to move to the Imperial City.

Later, while they walking through a mountain pass, one of the canon's in Ping's cart goes off - Shang starts yelling at Ping for revealing his position, but is cut off by an arrow in his shoulder. The Huns attack, and the Chinese army's retreat is cut off by more Huns. The Chinese use their cannons to attack, but the Huns have moved. Shang says to hold the last cannon. As it all appears hopeless, Shang tells his men to prepare to die with honour. He orders Yao to aim the last cannon at Shan Yu, but Ping takes it and rushes ahead. Ping instead aims at the mountain, bringing an avalanche down on the Huns.

In the midst of the avalanche, Shang tries to get away with his troops, but gets swept away by the snow. Mulan saves him, although since Shang is unconscious he doesn't see this. When he wakes up, Shang calls Ping crazy, thanks him for saving his life, and says he has his trust. But, Ping is injured - so Shang orders someone to get help.

But later, while waiting outside the med tent, the doctor has surprising news for Shang and when he rushes into the tent, Shang is surprised to find that Ping is in fact a woman. Chi Fu demands that Ping - now Mulan - be executed, but Shang instead spares her life and leaves her on the mountain, saying his debt to her is now repaid. He and his men move out.

Later, when he has arrived at the Imperial City, the citizens are holding a festival to celebrate Shan Yu's defeat. Mulan shows up and claims Shan Yu's still alive, and in the city - but Shang doesn't believe her (even though, as Mulan says, "he trusted Ping")

Going up the palace steps, Shang meets the Emperor and presents him with the sword of Shan Yu. But, Shan Yu's hawk flies down and steals it. The Huns leaped out and grap the Emperor, dragging him into the palace. The men try to use a statue to break into the palace, but then Mulan has another idea. Instead, they climb up poles using silk belts while dressed as women (except Shang. He's too Manly. He uses his cloak.)

Once inside, Shang joins the fight against the Huns, attacking Shan Yu as he attacks the Emperor. Chien Po then takes the Emperor to safety, but Shang get's knocked out Shan Yu. At some point he regains consciousness, and it turns out Mulan has saved everyone again.

But, now Chi Fu is decrying Mulan to the Emperor. Shang tries to defend her - but he doesn't need to, as the Emperor congratulates her for saving China. Then as Mulan starts to make her way home, he awkwardly tries to talk to her - saying "you fight good". However, she looks disappointed, thanks him, and rides off.

After that, the Emperor comes and gives Shang some advice - "you don't meet a girl like that every Dynasty." With royal encouragement, Shang makes his way to Mulan's home, where he starts talking respectfully to Mulan's father, Fa Zhou - until Mulan comes up, and he starts babbling nervously. Mulan asks him to stay for dinner, and he says that would be great.
